Key risks & mitigations

  • Racking delivery is the critical path. Nedstor confirms week 39; a two-week slip pushes stock migration into the December peak. Buffer contract signed for 1.800 pallet places at Ravenstein Logistiek, Deventer.
  • WMS–ERP interface. End-to-end testing needs the finance freeze window (1–14 Nov). Fallback: run wave 1 on manual picklists for two weeks.
  • Labour market. Zwolle region unemployment 3,1%; 25 of the 60 FTE are covered by an agency framework, 35 still to recruit.

Assumptions & dependencies

  • Building handover on 30 Oct 2026 per the contract with Bouwgroep Terhorst; penalty clause € 4.500 per week.
  • Apeldoorn lease runs to 28 Feb 2027 — no early-exit cost assumed; Kampen sublet from 1 Jan 2027.
  • Volumes flat versus 2025 (≈ 14.200 order lines per day); no new customer onboarded before wave 2.
  • Capex of € 11,4 mln approved by the steering committee on 12 Feb 2026; contingency 8% unspent.
